The challenge
The brand sells direct-to-consumer skincare with cash on delivery making up 70% of orders — standard for the category in India. COD drives volume, but it comes with a tax: nearly a third of COD orders were bouncing back as RTO. Fake orders, impulse regret, and address errors were eating margin on every shipped-then-returned box. The team had two separate point tools running side by side.
